I am thrilled to have Dr. Daniel Biene as my first guest. With more than 20 years in the entrepreneurship arena, he's a pro at building and leading innovative companies within large corporations, as well as from scratch, taking the challenging path from bootstrapping to major venture capital investments to successful exit. He's earned a top-notch reputation as a digital trailblazer. His hard work has been recognized by countless awards and media mentions.

Considering his track record of building several pioneering companies, it is safe to say that Daniel knows how to successfully navigate the critical aspects of general management, strategy, marketing, sales, operations, legal, and regulatory matters in both B2C and B2B tech companies. Daniel is all about efficient and transparent management approaches like lean and agile methods. In his opinion, success depends on combining those methods with the right people, forging a truly empowered high-velocity work environment.

He says he has seen far too many teams fail simply because they underestimated the importance of established best practices for systematically building business traction. By definition, established best practices are the essence of the successes and failures of thousands of teams over many decades. Probably everyone would agree that it makes sense to adopt those condensed learnings. However, Daniel has observed that teams tend to struggle with translating theoretical best practice knowledge into practical business execution. According to Daniel, avoiding this mistake not only mitigates financial risk, but also creates a more transparent, consistent, and motivating setup for everyone involved.

Below is my condensed conversation with Daniel.

Background

Many founders and corporate business leaders in the tech and innovation space are driven by their excitement about their products and services. They are eager to bring their vision to life and their product into the market quickly. While this of course is a good thing, it almost always leads to failure unless it is supported by a robust and highly systematic approach to business building.

In-depth expertise can quickly obscure the fact that products will never be perfect on launch day (the “forest for the trees” effect). Even if they were perfect, they will never find their audience and become profitable simply because of their perfection, or by running some ads and press releases. Success is an iterative process, requiring laser-sharp focus and lightning-fast speed to achieve targets efficiently before running out of funds. Throughout this journey, product development and customer acquisition need to be carefully coordinated and calibrated, like a sophisticated clockwork.

In the case of technical products such as software, hardware, or products and services based on research results, those involved in inventing and/or developing obviously need to be excellent developers, researchers, or subject matter experts. However, in many cases, they will not the right people to execute product development and company building on the business side. They often lack the required business execution experience and the ability to translate theoretical knowledge of proven best practices into practical day-to-day management, since execution entails far more than building the product and (hopefully) selling it.

Hence, they need to develop a very steep learning curve with the help of advisors and mentors and/or should find complementary co-founders, managers, and key employees with the right execution experience to successfully drive the business forward.

What you can do

Effective execution starts by defining the critical phases of ramp-up or scaling with specific objectives, as well as core and goal metrics (e.g. key performance indicators (KPIs)) for each of those phases. You also need to set up appropriate project management processes (e.g. agile methodologies, lean analytics, Kanban, OKRs, etc.) and corresponding communication channels with team members and stakeholders. It is indispensable to install a data-driven and metrics-based iterative approach to execute efficiently and set the right goals and focus tasks for each phase. This makes it possible to identify and allocate resources to specific tasks, such as product development, product testing, product improvement, acquisition channel testing, customer acquisition, etc. Without it, those resourcing decisions would have to be made based on gut feelings only, which is akin to playing the lottery – and drastically reduces the chance of success.

Equally importantly, this setup is the foundation for recruiting and retaining motivated and fast-acting talent with the right experience. Desirable talent wants to deliver high performance based on clear targets, defined guardrails, and measurable results. The task of a business leader is to create a home for this kind of talent. On the flip side, unclear targets, non-transparent performance, an erratic or paternalistic leadership style with constantly shifting priorities, or slow-moving “corporate politics” are a surefire path towards fatal recruiting and retention challenges.

A proper execution setup will also double as an excellent investor relations and stakeholder management tool. Instead of having to come up with changing lines of argumentation, plans, explanations and “guesstimates”, founders and managers will be able to show highly focused and consistent data. Especially in tough times, stakeholders always appreciate this more than being confronted by vague ideas and promises.

In a nutshell: From the very beginning, it is crucial to build your business with a strong and agile yet highly systematic execution plan (quickly accommodating changes over time), well-organized and metrics-driven actions, and the right executive team. Without this solid foundation, even the most fantastic ideas and products will likely struggle to succeed in the competitive business world. After all, great product and service ideas are only entrance tickets to the journey to success. Having taken this exciting first step, it is all about the right team and execution, execution, execution!
